Compare the full fitted rebuild bill with a replacement set after the value of your old irons. A low labour price alone cannot decide whether reshafting is worthwhile.

Get a fitted specification before buying shafts
Reshafting makes most sense when you like the heads and a fitting identifies a specific shaft or finished-build problem. It becomes less attractive when the heads also need replacing, the set is incomplete or you cannot test the proposed change. Keep the current clubs available as the comparison during the fitting; buying six shafts on the strength of a flex label is an expensive experiment.
Ask the workshop to identify each head, inspect its condition and specify the replacement shaft model, weight, flex, tip compatibility, finished length and grip. Agree which clubs are included. A 5–PW set needs six completed irons; a 4–PW set needs seven. A quotation described only as “a set” leaves room for different assumptions.
Two published UK labour routes
JustGolfGrips lists reshafting at £20 per club plus the new shaft, or £30 labour with a customer-supplied shaft. For six clubs those labour figures are £120 or £180. Its additional £15 charge applies when a close-head break requires drilling; it is not an automatic fee on every iron.
Club Crafters lists £90 for an iron set using customer-supplied shafts. Confirm the accepted number of clubs, shaft suitability and included finishing work. That headline does not establish a cheaper complete rebuild than the per-club route because components and job scope remain to be agreed.
| Cost line | Reshaft existing heads | Replace the set |
|---|---|---|
| Equipment | Correct shafts for every included head | Exact complete clubs in the replacement set |
| Grips and assembly | Grip supply/reuse, installation and any extraction extras | Any grip or length changes needed immediately |
| Final fit | Agreed length, loft/lie and build checks | Fitting and any adjustment charge |
| Transport | Both journeys or insured workshop shipping | Delivered purchase and any inspection/return expense |
| Value recovered | Only confirmed proceeds from reusable old components | Net cash proceeds or usable trade-in credit for old clubs |
An illustrative six-iron calculation
Suppose a written quotation used £120 labour, £180 for six shafts, £60 for six fitted grips and £40 for the agreed final checks and transport. The total would be £400. Apart from the published labour arithmetic above, these are invented worksheet inputs, not a workshop offer or typical market prices. Replace every amount with the actual quote; do not add a grip-fitting fee twice if the workshop has already included it.
Now suppose a suitable replacement set cost £600 delivered and the old irons produced £170 net cash. Replacing would require £430, only £30 more than the illustrative rebuild. A £600 headline versus £120 labour comparison would hide that closeness. Conversely, a confirmed £250 rebuild with no other changes might be compelling when the replacement still costs £430 after sale.
Compare an actual complete order
The Ram FX77 custom-fit order page is one real alternative route, with several set compositions and build selectors. Its unconfigured headline price is not a quote for your shaft, grip and length. Select the same six or seven club numbers as the repair quote and obtain a delivered total. A different head design also needs fitting; similar cost does not make it an equivalent club.
For head-related faults, the head replacement guide helps frame the alternative repair. Use the UK selling guide to request a realistic net valuation. Treat store credit as useful only if the replacement you actually want can be bought under its conditions.
Make the decision on the finished result
Choose reshafting when the heads are sound, the specification has been tested and the complete bill buys a set you intend to keep. Choose replacement when it solves several problems together or leaves only a small difference after selling. Ask for the specification and itemised price in writing, along with component availability and completion timing. Neither route is improved by rushing into shafts that the workshop has not approved.
